Automating part of a job changes somebody's work. Giving software authority to act creates a risk that has to be bounded. Both belong in the engagement, with owners and funding, not in a paragraph about ethics.

01 / Early

Workforce effects are considered before the change is approved.

An operating change can narrow a role, reduce hours, make earnings less predictable, remove contractor work, or close the entry-level route people used to get into the trade. Those effects exist even when no layoff is announced.

We surface them during the assessment, while the change is still a proposal. A business case that counts the benefit of removing work and leaves the cost of the transition outside the calculation is not a complete business case. That cost has not disappeared. It has usually moved to the people whose work changed.

02 / Participation

The people doing the work help design the change.

Employees understand the hidden complexity of a process better than any diagram does. They know which step exists because of a customer who complained once, and which field is filled in with a placeholder because the real answer arrives too late.

Their participation improves the design and exposes the failure modes early. It should not be obtained through reassurance the business cannot support. We explain what has been decided, what is being considered, and how what they tell us will be used.

  • Observation and interviews are explained before they start, including their purpose.
  • Inferred rules are treated as hypotheses until the responsible person confirms them.
  • Concerns can be raised without those concerns becoming a performance issue.
  • Nobody is asked to document their own work under a promise of job security that is not in writing.

03 / Preparation

Training connects to work people will actually do.

Preparation is built around the responsibilities each person will hold: the normal case, the exceptions they will meet, what the system can get wrong, and when to stop and escalate.

Practice uses representative records rather than a demonstration script. Paid preparation time is agreed where appropriate, alongside language, accessibility, and device considerations.

When people hesitate, the first question is whether the workflow is confusing rather than whether the training was insufficient. Often the design is the problem.

04 / Alternatives

Redeployment and transition support, when they are agreed.

Where roles are affected, the alternatives are examined in order. Each one has to be real before it can be counted.

Improve the existing work

Remove the avoidable friction in the role the person already holds. Better quality, lower frustration, safer conditions, and more meaningful responsibility are legitimate outcomes.

Use the capacity where demand exists

Direct recovered capacity toward work the business genuinely needs. Name the work, the demand, the budget, and the owner. Otherwise it is not a plan.

Redeploy into a real role

A budgeted position with realistic requirements, paid preparation where agreed, and a credible path into the work. A list of future possibilities is not redeployment.

Consider genuinely voluntary adjustments

Changes to schedule or role that are actually optional, with the effect on income and benefits stated plainly and no pressure disguised as choice.

Support external transitions

Where positions disappear, appropriate financial and practical support toward suitable external work. Not coerced gig work and not a promise of unlimited opportunities.

05 / Commitment

Employer responsibilities and funding are defined, not implied.

For engagements where roles are affected, a written workforce commitment is established with the employer before implementation proceeds. It states what is changing, what is uncertain, who is affected, and who is accountable for the response.

Possible contracted provisions include paid preparation, income continuation, benefits assistance, targeted credentials, counseling, interview and placement support, or temporary wage supplements. These are options to negotiate into an agreement. They are not benefits Xpancom currently provides and nothing on this page creates an individual entitlement.

  • Affected work, likely effects on roles and earnings, and the material uncertainty.
  • Named decision owners, support owners, and escalation routes.
  • A funded support plan with timing and clear eligibility.
  • Employer transition funds kept separate from Xpancom fees.
  • Confidentiality boundaries, including where independent support sits.
  • Follow-through after implementation, including unresolved individual cases.

06 / Human authority

Permissions, approvals, information handling, and recovery.

AI output is a proposal, not an operating authority. Before anything executes, we agree what it may do, what it must never do alone, and how to stop it.

Permissions

Minimum appropriate access, named accountable owners, separate test environments, and a process to revoke access that has actually been tested.

Consequential approvals

Decisions affecting employment, material financial authority, safety, credit, and significant customer commitments stay with an identified person. An approval threshold is written down and agreed by the business, not chosen by the implementer.

Evidence before action

A recommendation carries its source and its limitations. Uncertain or conflicting information is held for review rather than resolved silently.

Information handling

Defined purpose, approved providers, stated retention, confidentiality terms, and export or deletion arrangements written into the agreement rather than assumed.

Evaluation and change control

Ordinary and difficult cases are tested before launch and rerun when a model, tool, policy, or interface changes.

Recovery

A pause mechanism, a documented fallback to the previous process, and an export path. Permission to act is limited and revocable.

07 / Evidence

Measure honestly, including the results you would rather not publish.

Operating measures and financial measures are recorded separately. Time removed from a task is capacity, and capacity becomes a financial benefit only when the business can name where it went. Earlier invoicing changes timing, not revenue. A precise-looking return percentage does not improve a decision when the demand and attribution are still unresolved.

Where workforce transitions are part of an engagement, the follow-through is reviewed at agreed intervals. Around three, six, and twelve months are useful checkpoints when they suit the situation. A favorable average can hide the people who are still without suitable work or promised support, so those cases stay visible.
